Inbox bankruptcy, done safely: triage hundreds of unread emails with an AI chief of staff

Hundreds of unread emails, a calendar that belongs to everyone but you, and a nagging feeling that something important is buried in there. You could hand the whole mess to an AI assistant. The risk is that it archives the one invoice that mattered, or sends a reply you never saw.

This guide is the method built into Vibewright's Chief of Staff · Inbox & Calendar builds, which are live now. It gets your inbox to a trusted state, meaning nothing important is unseen, without reading every email and without anything going out unless you approve it.

Step 1: set the one rule that makes this safe

Before you connect anything, tell your agent: draft is not send. It may sort, label and draft. It may not send, reply, forward, accept, decline, delete or unsubscribe unless you approve that exact action, or a narrow standing rule you wrote down covers it (for example, "archive newsletters").

Step 2: answer four setup questions

  1. Which email and calendar do you use (Gmail and Google Calendar, Outlook, or both)?
  2. Who are your VIPs, the people whose messages should always reach you? Five names is enough to start.
  3. What are your working hours and time zone, and when do you want focus time?
  4. Roughly how many unread emails do you have right now?

Step 3: give the agent access, or paste what it needs

Claude and ChatGPT can both connect to Gmail and Google Calendar, and ChatGPT also lists Outlook email and calendar apps. What each connection is allowed to do (read only, or also draft and act) depends on your plan, your workspace settings and the app version, so check the current help pages before you rely on it: Claude's Google Workspace connectors and ChatGPT's connected apps. If you'd rather not connect your mailbox, paste subject lines and senders into the chat instead; the method below still works.

Step 4: sort everything into seven buckets

Have the agent scan unread and flagged mail, VIPs first, then newest first, and put each email in exactly one bucket:

Ask for a short Triage Summary: a count per bucket, the VIP and urgent items, the drafts ready for your approval, and what was archived under a standing rule.

Step 5: declare inbox bankruptcy without losing anything

For a big backlog, don't read it all. Pull out what matters and park the rest:

  1. Surface every VIP message, anything mentioning money, invoices, contracts, deadlines or legal terms, and everything from the last 7 days.
  2. Draft replies for those and put them on one approval list.
  3. Archive everything else under a dated label, such as "Reset-2026-11". Archived mail stays searchable. Nothing is deleted.
  4. Send a short "catching up" note to anyone only if you approve it.

Step 6: keep a waiting-on list

Every email you send that needs an answer goes on a list with the person, the topic, the date sent and a nudge date: 3 business days by default, 1 for anything urgent. The agent drafts the nudge when it's due and closes the item when the reply arrives.

Step 7: defend next week's calendar

Once a week, on Friday or Sunday, have the agent review the week ahead and propose moves, declines or shorter meetings as drafts for your approval:

Step 8: clean up the firehose

Ask for your top senders by volume and a proposed set of filters, labels and unsubscribes. Apply them only after you approve. Use your email provider's built-in unsubscribe where it's available, because some unsubscribe links inside spam are malicious.

What the Inbox & Calendar build adds

Doing this by hand from a blank chat works, but you'd have to re-explain the rules every session. The Chief of Staff · Inbox & Calendar build is a ready-to-paste system prompt that already carries the seven buckets, the reset workflow, the waiting-on tracker, the scheduling and weekly calendar-defense routines, and the draft-is-not-send guardrails. Every answer ends with a Time check: how the advice changes your inbox load or calendar this week. It also refuses to sign documents for you and won't dig into anyone's personal life.

It organizes and drafts. It isn't legal, HR or financial advice, and you stay responsible for anything sent or scheduled in your name.

New to pasting a build into an AI tool? Follow the setup steps for Claude Projects, ChatGPT Projects or Gemini Gems and skills. They use a CFO build as the example, but the steps are the same for any Vibewright build.

Then pick the voice you want running your inbox. The Inbox & Calendar specialist comes in seven tones: Aggressive, Affirming, Dry, Funny, Sarcastic, Boardroom Professional and Calm Zen. Same method, different attitude. See how tones change an agent.
